Free Klaviyo audit: how to tell a real one from a sales pitch

A free Klaviyo audit is worth your hour if you walk away with a specific fix list, built while someone looks at your actual account with you, and an honest "your setup is solid" if that's the truth. If you walk away with a PDF of big round numbers and a proposal, it was a sales pitch. This is for Shopify founders doing $500K to $20M a year who've been offered a free audit and aren't sure whether to trust it.

KEY TAKEAWAYS
  • A real Klaviyo audit gives you a fix list you can act on whether or not you hire anyone.
  • It happens in your own account, live, so you can see what's being checked and ask why.
  • A big "revenue you're leaving on the table" number before anyone has looked at your data is a red flag, not a finding.
  • An honest auditor will tell you when your setup is solid, and when you don't need an agency at all.

Why do founders distrust free Klaviyo audits?

Because a lot of them aren't audits. Read founder reviews of email agencies and the same complaint keeps coming up: the free audit was a sales pitch disguised as analysis. The numbers looked unrealistically high, and the "findings" could have been about any store.

That makes sense from the agency's side. The free audit is how they get you on a call. If the point is the close, the audit gets thin and the projected revenue number gets big.

The fix isn't to skip audits. It's to know what a real one looks like before you book one.

What should a free Klaviyo audit actually give you?

Here's what I'd expect from any audit worth your time, mine included.

A fix list, not a score

You should leave with a list of specific things to fix, in order. Each item should say what's wrong, why it matters, and what to do about it. "Your flows could be optimized" isn't a finding. "Your winback stops after one email, and later winback emails tend to earn more than the first" is.

If you want to see what that looks like, here's a Klaviyo audit example of the kind of fix list founders walk away with.

It happens in your own account

You should see the auditor click through your flows, your segments and your campaign history. Live. That way you know they actually looked, and you can ask "why does that matter?" on the spot.

A PDF that shows up a week later tells you nothing about how it was made.

It checks the data first

If tracking is broken, every number after it is wrong. A real audit starts with whether Shopify is syncing and whether clicks and orders are being recorded. Across the brands I work with, about 20 sends showed opens and revenue but zero clicks. That's not a great email. That's broken tracking.

It judges by clicks and revenue, not opens

Apple Mail inflates opens. In pooled data from 4 consumable brands, click rate tracked revenue at 0.65 and open rate at 0.32. For one brand, more opens actually meant less money. If an audit leans on open rates, it's measuring the wrong thing.

It tells you what's working

Every account has things that are fine. A real audit says so. If your setup is solid, the honest answer is "your setup is solid," and a short list of small tweaks.

What are the red flags of a fake audit?

Real audit Sales pitch dressed as an audit
Specific fix list tied to your account Generic findings that fit any store
Done live, in your Klaviyo account A PDF or slide deck sent later
Checks tracking before anything else Skips straight to "you're leaving money on the table"
Uses clicks and revenue per person Leans on open rates
Says what's already working Says everything needs rebuilding
No promised numbers before seeing your data A big projected revenue figure up front
Tells you if you don't need help Every finding ends with "and we can fix that"

A few of these are worth spelling out.

Unrealistically high numbers. If someone tells you how much you'll make before they've seen your flows, your list or your product, that number came from a template. I don't guarantee results, and I'd be wary of anyone who does.

A PDF with no specifics. If you could swap your brand name for a competitor's and the report still reads the same, it's not about you.

"Rebuild everything." Sometimes a rebuild is the right call. But an audit that finds nothing worth keeping usually isn't looking very hard.

No idea who'd do the work. Ask who would actually be in your account if you signed. Being handed off to someone you've never met is one of the most common complaints founders have about agencies.

How should you prepare for a Klaviyo audit?

You don't need to prepare much. A few things make the hour more useful:

  • Have your Klaviyo login ready, since we'll be in the account.
  • Know roughly what your store does a month, and what share of it comes from email. Across the brands I work with, email averages about 32% of total revenue. Here's what share of revenue should come from email.
  • Bring the one thing that's bugging you. Flat revenue, a flow you don't trust, a bill that jumped.
  • If you've worked with an agency before, know what they changed.

If you'd rather look on your own first, my Klaviyo audit checklist has the full list of what I check.

What my free first session looks like

Here's exactly what you get. The first strategy session is free. It's one hour, live with me in your Klaviyo account. You leave with a fix list even if we never work together.

A few things I'll say plainly, because they're the things founders worry about:

  • If your setup is solid, I'll tell you. Some accounts just need small tweaks.
  • If you don't need an agency, I'll tell you that too. If you're under about $25K a month in revenue, I'd hire a specialist, not a done-for-you agency.
  • No guarantees. I won't promise you a number before I've seen your account, and I think guarantees are a red flag.
  • You work with me directly. No hand-offs to someone you've never met.

If you want to know what working together costs after that, it's laid out in what a Klaviyo agency costs. No surprises on the call.

What if your current agency did the audit?

That's a different problem. If you already pay someone and you're not sure they're doing the job, start with signs your email agency isn't working. If you've already decided to move, here's how to switch email marketing agencies without losing what's working.

Where these numbers come from

The open versus click correlations are pooled from 4 consumable brands I work with: 2,897 campaigns and $17.7M in email revenue. It's a small sample, so treat it as directional. The 32% figure is the average across the brands I work with.

FAQ

Is a free Klaviyo audit really free?

It should be. The test is whether you leave with something you can use without paying anyone. With mine, you get a fix list whether or not we ever work together.

What does a Klaviyo audit check?

Tracking and data first, then list health, flows, campaigns, deliverability and reporting. Flows are usually where the biggest gaps are: missing flows, a weak first welcome email, or a winback that stops too early.

How long does a Klaviyo audit take?

Mine is one hour, live. If you run my checklist on your own, plan on an afternoon.

Do I have to give an agency access to my Klaviyo account?

For mine, we go through it together live in your account, so you can see everything that's checked. If anyone asks for access, ask what they'll look at and who will see it.

What happens after the audit?

You have the fix list. You can do it yourself, hand it to your team, or talk to me about help. If you don't need an agency, I'll say so.
